How Factory Audits and Quality Control Work in China Sourcing

A factory audit and a product inspection answer different questions. An audit reviews available evidence about a supplier’s business and operating systems; inspection checks an agreed batch or sample against the project’s requirements. Neither is a guarantee of future performance, so each needs a defined scope.

1. Start with the right objective
Decide whether you need identity and compliance information, production-process evidence, a pre-production check, during-production check, pre-shipment inspection or third-party testing. The objective determines the records, sampling method and budget.

2. Review business and facility evidence
Request the legal business name, licence, address, relevant product records and, where appropriate, photos or a scheduled factory visit. Documents should be treated as evidence to review, not automatic proof of capacity, certification or quality.

3. Define the product specification
Quality control works only when the product brief is specific. Record materials, dimensions, color, finish, logo, packaging, functional requirements and acceptable tolerances. Where a requirement cannot be measured, agree how it will be judged before production.

4. Agree inspection scope and timing
Set the inspection stage, the items or cartons to be checked, sampling method, defect categories, report format and escalation path. A pre-shipment inspection is not the same as inspecting every unit; it reduces risk within an agreed sample plan.

5. Document findings and corrective action
The report should separate observations, nonconformities and decisions required from the buyer. If rework or a reinspection is needed, confirm responsibility, cost and timing in writing with the supplier before release or shipment.

6. Keep testing and certification separate
Lab testing, market-specific certification and third-party inspection can require different providers, timelines and charges. Do not assume they are included in a factory quotation unless confirmed.
