From Product Sample to Production: An Approval-Led Sourcing Workflow

A sample is a decision point, not a substitute for a production agreement. A disciplined process connects the product brief, supplier quotation, sample feedback, final specification and production approval so that key changes are not lost.

1. Write a usable product brief
Include product purpose, references, materials, dimensions, color, finish, branding, packaging, target quantity, target market and delivery requirements. If details remain open, mark them as decisions still to be made rather than leaving assumptions.

2. Confirm the quotation basis
Before a sample is requested, compare the supplier's quotation with the same brief. Identify what is included, what is excluded, sample cost, tooling, MOQ, production-price tiers, payment terms and proposed timing. Every figure remains project-specific until confirmed in writing.

3. Request and review the sample
Record the sample version, materials, measurements, images and observed issues. Gather feedback in one list so the supplier receives a clear, consolidated revision request instead of conflicting messages.

4. Separate revisions from new development
A minor finish adjustment differs from changing material, dimensions or construction. A material change can affect unit price, MOQ, timing or tooling. Ask the supplier to reconfirm terms whenever the specification materially changes.

5. Create a production-ready approval pack
Before production, consolidate the approved sample, final specification, packaging artwork, quantity, price basis, inspection scope, shipping terms and named contacts. The buyer should make the commercial and product approvals explicitly.

6. Keep decisions traceable through production
Record supplier updates, production milestones, inspection findings and shipment-preparation decisions. If an issue appears, identify the agreed reference and confirm a corrective action in writing before releasing goods.
